A Smarter Way to Commission Hyperscale Data Centers
At LotusWorks, we know that people make projects. On a recent hyperscale data center build, one of our expert commissioning teams improved efficiency, strengthened delivery, and built long-term client trust by replacing the traditional rotation model with a fully embedded regional team. This shift ensured continuity, deeper system knowledge, and stronger collaboration across every stage of the project lifecycle.

Reframing Commissioning: A Smarter Approach
Faced with a fast-moving project and tight timelines, the commissioning lead suggested a change—replace the traditional rotation model (rotating teams in and out) with a fully embedded, regional commissioning team. The concept was simple: keep the same skilled people on site throughout the project lifecycle.
The result? Greater accountability, stronger collaboration with stakeholders, and consistent technical familiarity were key to hitting milestones and maintaining quality across the client project.
“This wasn’t just about how we deployed people, it was a shift in mindset. Having a consistent, embedded team made all the difference. They took real ownership of the site, understood the systems inside out, and built strong working relationships that had a meaningful impact.”
— Gareth Carr, Semiconductor & Datacenter Operations Manager
Challenging Convention, Building Trust
The client was initially hesitant to adopt LotusWorks’ regional team model. Their existing approach relied on rotating commissioning teams, short-term hotel stays, and frequent travel. Although familiar, this setup created issues with continuity, onboarding delays, and knowledge gaps.
Our proposal: to station a consistent, regional team on-site challenged those assumptions. It appeared, at first glance, to be less flexible. The idea of long-term accommodation, reduced travel, and extended stays raised questions around efficiency and team wellbeing.
There was also a cultural shift involved. Moving from a rotation-based model to an embedded, ownership-driven approach required alignment across multiple stakeholders and a rethinking of how commissioning support was delivered on hyperscale projects. The challenge wasn’t just logistical—it was behavioural. Helping the client see the value in a new approach required a clear, evidence-led case built on trust and shared goals.
Our Strategic Approach
Our plan was simple but effective: assign a stable, multidisciplinary group to the client site for the full duration of the project and provide the team with the conditions they needed to perform at their best.
This approach allowed the team to fully integrate with the General Contractor (GC), the client’s commissioning manager, and other key stakeholders. By being consistently present, the team built trust, reduced delays, and developed a shared understanding of project goals. It also gave our engineers time to understand the site in detail, including system-specific configurations and unique operational constraints that are often missed when rotating in and out.
The benefits of this model were both practical and cultural:
- Daily interaction with the GC cultivated quick decision-making and stronger alignment.
- A stable team meant deeper technical insight and confident system ownership.
- Long-term presence naturally built a strong sense of accountability—this was their site, not just a stopover.
- Stable routines and local accommodation improved wellbeing, helping the team stay focused and rested.
- Living and working in the same area built camaraderie, enhancing morale and peer support.
- Familiarity with the site meant no repeated onboarding, fewer errors, and uninterrupted momentum.
This wasn’t just about logistics. It redefined our data center commissioning partnerships, embedding us as a long-term partner rather than temporary specialists. The client, GC, and commissioning authority operated as a single team, aligned on objectives and committed to delivering a fully functional hyperscale data center on time and to spec.
Proven Value Through Partnership
The decision to implement a regional team model delivered clear benefits across the project.
With a stable team on-site, communication strengthened, and trust was built early. Engineers developed a deep understanding of site-specific systems, enabling faster, more confident decisions. This deep familiarity eliminated onboarding delays and rework, keeping the project on track with minimal disruption.

Sustainability outcomes improved as well. Fewer flights and the use of shared hybrid vehicles helped reduce carbon impact. Accommodation was strategically located close to the site, shortening commutes and contributing to team wellbeing. A better work-life balance led to improved focus, morale, and on-site performance.
The success of this regional support model has since driven its adoption on three additional hyperscale data center projects. With fewer inefficiencies and a leaner, more effective team, we reduced headcount by over 20% while maintaining a high level of delivery.
The team’s consistent presence and hands-on commitment didn’t just deliver results—it reinforced LotusWorks’ position as a trusted, long-term commissioning partner. The success of this model is echoed by the client’s Nordics Datacenter Commissioning Lead, who shared:
“The sustained commitment to safety, evident in LotusWorks’ contribution and recognition this year, is exceptional. The impact it has, not only for yourselves but for others in the workplace, is highly commendable. I want to ensure this has further reach and influence as an inspiration going forward across EMEA and with our CxA’s globally. Keep up the great work.”
